Obligation Marketing: The 7-Rung Ladder
Obligation marketing is the discipline of designing every customer touchpoint so that, by the moment a buying decision arrives, declining to engage with the brand feels socially, professionally or strategically irrational. The buyer still chooses. But the default has flipped from "why would I?" to "why wouldn't I?".
The conceptual move: from permission to obligation
Permission marketing (Godin) asks: "May I speak to you again?". The customer grants the privilege of being communicated with.
Obligation marketing extends one step further. Once the brand has been generous, useful, credible and present long enough, the dynamic shifts. The customer no longer evaluates whether to engage — only when. The brand has become the assumed answer.
"Not using them would require explanation."
The seven rungs
| # | Stage | Mechanism | Customer state | |---|-------|-----------|----------------| | 1 | Contextual Presence | Familiarity + legitimacy | "They're part of this ecosystem." | | 2 | Situational Fit | Mental association with a specific issue | "This is their world." | | 3 | Cognitive Debt | Reframe a problem the customer didn't understand | "They've already helped me think better." | | 4 | Moral Safety | Reduce perceived downside | "I'd feel exposed not involving them." | | 5 | Relational Commitment | Continuity; silence would feel like avoidance | "We're already in dialogue." | | 6 | Process Lock-In | Shared context; switching costs | "It would be inefficient to bring someone else in." | | 7 | Social & Strategic Obligation | Decision becomes socially reinforced | "Not using them would require explanation." |
Authority (rung 3) is where obligation begins. Below it you have mere awareness and presence; obligation as a felt force does not yet exist.
Why this matters for AI builders
The ladder explains why obligation marketing suits high-trust, high-stakes purchases — buyers fear downside more than they seek upside, choose providers who make them look sensible, and avoid decisions they may later need to justify. AI advisory, due diligence, and enterprise tooling all sit in this zone.
